When Should You Replace Your Impeller?

Somewhere in your engine's raw-water pump is a small rubber wheel that the whole boat depends on. The impeller pushes every litre of cooling water your engine drinks, it costs less than almost anything else on the engine — and when it fails, the bill it can generate is out of all proportion to its size.
When should you replace your impeller?
The short answer: inspect it at least every year, replace it at any sign of wear, and replace it regardless if you can't remember when it was last done. Volvo Penta packs an impeller into every one of its engine maintenance kits — that's how routinely the factory expects it to be renewed. Many owners simply fit a fresh one at each annual service and carry the old one aboard as the spare; your engine's manual has the final word on intervals.
An impeller also ages when the boat does nothing. The vanes sit bent under tension inside the pump, and rubber that sits still takes a set — so a boat that's been on the mooring or in the shed all winter can have a worse impeller than one that ran all season.
What the impeller actually does
It's the flexible heart of the seawater side of the cooling system. The rubber vanes sweep around an offset pump housing, flexing and straightening to drag raw water through the intake and push it through the coolers, then out with the exhaust. Because the vanes seal against the housing by rubbing on it, the impeller is a wear item by design — and because it's lubricated by the water itself, running dry destroys it almost immediately. A blocked intake, a closed seacock, even a plastic bag over the pickup can finish an impeller in the time it takes to notice the temperature gauge.
How one dies: the overheat chain
Impellers rarely fail politely. The rubber hardens and cracks with age, then vanes tear off — and the pieces don't disappear. They travel downstream with the cooling water and lodge in the first narrow passage they meet, usually the oil cooler or heat exchanger. Now the engine overheats even after a new impeller goes in, because the debris from the old one is still throttling the flow.
That's the rule every mechanic learns early: when an impeller has shed vanes, count the pieces. Every missing fragment has to be found and pulled out of the system, or it will be waiting for you at the next narrow spot with a temperature alarm attached.
If you've already had an overheat
Don't just fit a new impeller and go boating. Pull the old one and account for every vane; if pieces are missing, work downstream — hoses, coolers, heat exchanger end caps — until they're found. And treat the overheat itself with respect: rubber seals, hoses and the new impeller you just fitted all dislike the temperatures an overheat reaches, so keep an eye on the system for the next few outings. An engine that overheats again with a fresh impeller almost always has debris or scale further down the line, not another bad impeller.
Signs yours is on the way out
- Weaker water flow from the exhaust or tell-tale than you're used to seeing.
- Temperature creeping upward on long runs, especially at higher revs.
- Vanes with a permanent bend (set) when you pull the pump cover for a look.
- Cracking at the vane roots, missing tips, or a glazed, hardened feel to the rubber.
- Any overheat event, however brief — assume the impeller took damage and check it.
Getting the right kit
Genuine impeller kits come with the seals and gaskets to do the job properly in one visit to the pump. For the common Volvo Penta families: the D4 takes kit 3588475 and the D6 takes 3593573; the small D1, D2 and MD2010–MD2040 saildrive diesels share kit 22222936; and the AD31/TAMD31 and AD41/TAMD41 series run impeller 3583087. One trap worth knowing: some engine groups list two kits side by side that differ only in width — 876120 is a 51 mm impeller with a narrower 31 mm sibling — so measure the impeller you take out before assuming.
And once the new one is in, don't bin the old one if its vanes are intact — bag it with a spare gasket and keep it aboard. A known-good used impeller is cheap insurance when you're a long way from the ramp.
